Auto Parts Purchasing Checklist: 6 Checks Before You Approve Brake, Diff, or Exhaust Work

I'm the office administrator for a 43-person fleet maintenance company. I don't tear down engines or lift trucks. I manage the purchasing side—roughly $90,000 a year in parts across 8 vendors, and I report to both operations and finance. Since I took over purchasing in 2020, I've approved more bad orders than I want to admit. The problem was rarely that a part was expensive. It was that I approved a part before confirming the actual failure or the full quote.

This is the checklist I now run. It has six checks, and none of them require you to be a mechanic.

Check 1: Turn 'Brembo brakes pads and rotors' into a real part number

Most buyers focus on the brand name and price. They completely miss whether the part number matches the vehicle. When somebody searches for 'Brembo brakes pads and rotors,' the search results make it look like one standard product. It isn't. Brembo makes multiple pad compounds and rotor sizes. If you order without confirming pad shape, rotor diameter, thickness, and quantity, it doesn't matter what logo is on the box.

The same applies to 'Brembo Max brake discs.' The name sounds specific, but the range covers many vehicle applications. Two different vehicles can both use Brembo Max brake discs, but the disc heights and diameters can be completely different.

I ask for line items before I approve any brand-name brake order. If a supplier can't give me part-specific line items, I treat that as a red flag.

Check 2: Ask what's not included before you ask the price

In 2023, I found what looked like a great price on an order for Brembo Max brake discs for one of our work vans. The disc price itself was about 25% lower than our usual supplier. I didn't ask about mounting hardware, sensors, or freight. The shop did. When the invoice came, the final total was close to the usual supplier's price after the extra parts and shipping. The vendor didn't hide anything—I just never asked the question that matters: 'What is not included in this quote?'

A vendor who lists all fees upfront is more likely to keep the final cost close to the quote.

Check 3: Get the failure history before you order brake parts

This is the one that cost me the most. Last year a van came in with a whining noise. The tech suspected a wheel-bearing or brake-noise issue, and I approved a quote that included Brembo brake pads and rotors. After the install, the noise was still there. The final diagnosis? The rear differential was blown. The whine transmitted through the axle and sounded like it was coming from the wheel. I paid for parts, labor, and then a second repair.

If the answer isn't 'only when braking,' I hold the brake order until the driveline is inspected. Check 4: Measure before you assume it will fit

Engine builders know that you don't install a piston ring and trust the box. If the spec calls for it, you file fit piston rings to set the correct end gap. That's not a defect; it's a fitment step. Machine work and bore wear change the gap, so the ring has to be adjusted to the actual cylinder.

Brake work needs the same mindset. A new Brembo Max disc can be perfectly flat, but if the hub face has rust or debris, the disc will wobble anyway. The first time I saw a rotor runout check done with a dial indicator, I understood why 'it's new' isn't the same as 'it's true.'

Ask your shop or supplier whether any part requires measurement, cleaning, or adjustment before installation. If they say none, get that in writing.

Check 5: Don't ignore exhaust and engine faults that sound like brake problems

A leaking exhaust system can sound like a lot of things. It can tick, drone, or smell like exhaust fumes. It can also upset the oxygen sensors enough to make an engine run poorly. If the complaint mentions noise, vibration, or a smell, I want the exhaust checked before any brake order. A leaking exhaust system can be a safety issue too—carbon monoxide can enter the cabin through gaps or the HVAC intake.

I probably don't need to tell you to ask for a road test. But I will: a brake fault should show up during braking. If it shows up whenever the engine runs, don't approve pads and rotors yet.

Check 6: Treat the invoice as part of the quote

In 2021, I ordered parts from a small vendor that quoted a price several hundred dollars below competitors. The vendor couldn't provide a proper invoice—only a handwritten receipt. Finance rejected the expense. The accounting and chase cost us more than the savings. I now verify before placing every order: Will this vendor give me an itemized, electronically generated invoice with part numbers and quantities?

The price on the quote is not the price of the order unless the paperwork is clear.

The bottom line

These six checks make auto parts buying boring in a good way. I still buy Brembo products when they match the application. I just do it with part numbers, a clear failure history, and a vendor who can tell me what's included—and what isn't.

Most purchases don't fail because the brand is bad. They fail because somebody assumed a name, a box, or a quote meant more than it did. Ask the questions before you order, and you'll save more than the price of a brake job.
