Common mistakes I still watch for
I've been a service manager at an independent auto and motorcycle shop for nine years. I've personally made 38 documented mistakes, and together they added up to roughly $14,000 in rework, refunds, and lost goodwill. Now I maintain our team's mistake log. This is the checklist I run before quoting or closing any job that touches brakes, coolant, or diesel emissions. It won't make you perfect, but it will catch the stuff that used to cost me sleep.
Before you start: does this checklist fit your work order?
This checklist is for shop techs, service advisors, and small-shop owners. Use it when the job includes any of these: Brembo rotor replacements (car or motorcycle), a coolant service with possible air bleed problems, a Subaru with a known head gasket reputation, or a customer asking about a DEF/DPF delete. If a step doesn't fit, skip it. If it makes you uncomfortable, that's usually the step you need.
The 7-step checklist
Step 1: Ask about legal use before you quote a DEF/DPF delete
When a customer says “DEF/DPF delete,” I do not say yes and I do not say no. I ask: “Is this vehicle used on public roads?” If the answer is yes, I explain that tampering with emissions controls is a violation under the Clean Air Act (see epa.gov for current guidance). I also write “off-road use only, not legal for highway operation” on the work order before the customer signs. This isn't the fun part of the job, but it keeps both of us out of trouble.
Transparency works the same way on the quote. If a DPF removal and a computer reflash are separate operations, price them separately. Don't hide the reflash fee until checkout. That is how customers feel trapped, and it's why I've learned to ask “what's NOT included” before “what's the price.”
Step 2: Brembo rotors vs OEM: compare the system, not just the brand
I use Brembo parts on customer cars and my own bike. But I'm not going to pretend Brembo rotors are always better than OEM. OEM rotors are designed to work with the factory caliper, pad shape, and ABS logic. Brembo aftermarket rotors are designed to a performance spec. They are different, and “different” can be better or worse depending on the setup.
In 2023, I swapped an OEM rotor set for Brembo rotors without changing pads. Cold braking felt fine, but after a few hard stops the pedal wasn't as firm as before. The friction pair didn't match. We re-bedded the pads, and it improved. Now I compare rotor width, disc diameter, offset, mounting bolts, and pad compound before I recommend anything.
For Brembo rotors motorcycle applications, the question is usually about floating discs. Floating discs are great, but they need specific float-pin torque and a dial gauge for runout. I once torqued by feel; the rotor had 0.10mm axial runout and made a pulsing drag. That was a $120 hardware error and a two-day delay. Even after ordering my own set, I kept second-guessing fitment. What if I got the wrong offset? The week until delivery was stressful (and I checked the part number every morning). It fit, but the lesson stuck: measure before you promise.
Step 3: Use the radiator air bleeder, every time
If the system has a radiator air bleeder, use it. I know it's tempting to open the cap, pour, and squeeze hoses. In my first year (2017), I skipped the bleeder because I thought burping was enough. During the test drive, the temperature spiked, the overflow tank vomited coolant, and the customer's car came back on a hook. That error cost $180 in coolant, a cleaning bill, and a chunk of my pride.
The correct order: set the heater to full hot, open the radiator fill cap, open the air bleeder if present, add coolant until it streams out without bubbles, then close the bleeder. Idle the engine until the radiator fan cycles, then check heater output. A few cars have two bleeders. Look up the service info. And (note to self: close the bleeder after filling). I've left one open before. It kinda makes a mess.
Step 4: Do Subarus still have head gasket issues? Ask “which engine?”
I hear the question at least once a month: “Do Subarus still have head gasket issues?” My answer is not a simple yes or no. The 2.5L EJ engines—especially the SOHC engines from about 1999 to 2010—were the biggest problem. Newer FA/FB engines are less prone, but they are not immune. I do not claim to know why one Subaru fails at 70,000 miles while another hits 180,000 with the same engine. My best guess is coolant history and maintenance, not just mileage.
If a Subaru is in for a radiator or coolant job, add a pressure test and an exhaust hydrocarbons sniff test before quoting the flush. In Q1 2024, that quick check caught coolant seeps on two “running fine” Subarus. The jobs turned into head gasket discussions, but the customers respected me for finding it before the new coolant went in.
Step 5: Bed the brakes before you hand the keys back
After installing any new rotor, do the bedding process. I've had more post-install complaints from unbedded pads than from bad parts. For a car, I do eight to ten moderate stops from about 40 mph without fully stopping. For a motorcycle, five to seven stops from 30 mph, then let the rotor cool down.
In July 2022, I skipped the bedding process on a motorcycle job because I was in a rush. The customer felt a pulse in the front brake and called back. I ended up paying a mobile tech $220 to check it, and the brakes were fine after bedding. The customer was okay, but I felt terrible. New rotors can also smell during the first few stops; tell the customer so they don't panic when they smell resin.
Step 6: Quote line-items, including what's NOT included
This is the transparency part, and it's the part that builds trust. I used to give one number. If the job needed extra hardware or a core charge, I had to call the customer and ask for more. That feels like a trap. Now I itemize: parts, labor, shop supplies, tax, core deposit. I also write what's not included: brake fluid contamination, seized slider pins, or a broken bleeder screw.
The shop that lists all fees upfront—even if the total looks higher—usually costs less in the end.
I've had customers pick an itemized $850 quote over a vague $740 quote because the itemized one was predictable. That's not about price. That's about trust.
Step 7: Verify by driving, not by staring at the floor
The moment I skip a short test drive is the moment something leaks. After a brake or cooling job, do a slow drive. Check warm idle temperature, heater outlet temp, brake pedal height, and pad feel. Then bring the car back on the lift and check for drips. For a motorcycle, spin the rotor and listen for scrape.
In January 2024, I passed a car because the dashboard didn't show a warning after two minutes. The coolant was low, the air pocket was still in the heater core, and the customer called from the road. That was my last “good enough” close. The ten-minute test drive is not optional.
Common mistakes I still watch for
- Torque specs from memory. Always look up the current spec for that Brembo rotor or OE bracket.
- Opening a hot radiator. A radiator air bleeder protects you from air locks, not from pressure burns.
- Assuming “OEM equivalent” means identical to OEM. It doesn't.
- Being vague about DPF delete legality. Put the intended use and warning on the work order.
- Treating “do Subarus still have head gasket issues” as a yes/no. Check the engine type and the coolant system first.
This checklist reflects what I know as of March 2025. Brake part numbers, emissions rules, and Subaru engine generations change, so verify current specifications before you order that $620 rotor set. If you have a better way to stop left-side coolant seepage on an old EJ25, I want to hear it. I've never fully understood that one. But as long as I keep the checklist updated, I don't have to get it right from memory.
