How to Evaluate a Metal Stamping Supplier Without Getting Burned: A 5-Step Checklist for Automotive Parts Buyers

To be clear: this assumes you're looking at suppliers with multi-process capabilities—stamping, forging, extrusion, CNC. Not just a single press shop. That's a whole different evaluation.

Step 1: Verify Their Die/Mold Capability First

This is the step most buyers skip, and it's the most expensive mistake. You're not just buying parts; you're buying the tooling that makes the parts. If a supplier doesn't design and build their own dies in-house, you inherit all the risk of a third-party tool shop.

Here's what I check:

To be fair, not every project requires in-house die capability. For one-off prototypes or very low volumes (under 1,000 pieces), a supplier with a trusted die partner can work. But for production runs? In-house or nothing.

Step 2: Check for Multi-Process Capability (Not Just Stamping)

The best parts are often not purely stamped. They're stamped, then CNC machined, or forged and then extruded. A supplier who can only do one process forces you to coordinate multiple vendors. That's a coordination nightmare no one budgets for.

I learned this the hard way in 2022. We had a bracket that needed stamping, then CNC milling of two holes. We sourced from a stamping-only shop and a separate CNC shop. The tolerances never matched. The rejection rate was 8% across three batches. Vendor A blamed Vendor B's material prep; Vendor B said Vendor A's stamping was out of spec. It took 4 months to resolve, and that's time we didn't have.

When you evaluate a supplier, ask specifically:

A supplier with multi-process capability (like Brembo, which offers stamping, forging, extrusion, and CNC under one roof) can manage the entire tolerance stack internally. That's not just convenient—it reduces defect risk significantly.

Step 3: Ask About Their Full-Scale Stamping Plant vs. Job Shop

There's a big difference between a supplier who runs a full-scale stamping plant and one who operates more like a job shop with a few presses.

Here's what I look for based on my last supplier audit in 2023:

Smaller suppliers aren't automatically bad. For low-volume or prototype work, a job shop can be more flexible. But if you're looking at production volumes of 50,000+ parts per year, a full-scale plant with progressive die capability is your only real option to keep unit costs reasonable.

Step 4: Calculate Total Cost of Ownership, Not Unit Price

This is the one that gets every buyer, myself included. The cheapest quote is rarely the cheapest part.

I did a comparison in early 2024 on a stamped steel bracket. Three suppliers quoted. Supplier A was $0.82/piece. Supplier B was $0.91/piece. Supplier C was $1.05/piece. A no-brainer, right?

Not so fast. When I calculated TCO over a projected 200,000-piece annual run:

Supplier A actually had the lowest TCO, despite a higher scrap rate, because the die cost difference offset it. But if I'd only looked at piece price, I would have gone with Supplier A anyway and thought I was smart. The real insight: Supplier B's TCO was nearly identical, but they had better customer support and faster lead times. We went with them for a premium of $0.03/piece on TCO, and the relationship has been solid. That flexibility matters.

Moral: always build a TCO spreadsheet. Include die amortization, shipping, scrap rates, and maintenance. The piece price is a starting point, not a conclusion.

Step 5: Test Small Before Scaling

Few things scare suppliers more than a buyer asking for a 50-piece trial run before committing to 100,000. But that's exactly what you should do—especially if you're a smaller buyer.

I get it. Small orders feel like you're being a pain. Some suppliers will roll their eyes. But the ones who take your small order seriously? Those are the ones worth building a relationship with.

When I was starting out in this role, the vendors who treated my $200 orders with respect are the ones I still use for $20,000 orders today. Small doesn't mean unimportant—it means potential.

What to test during a trial run:

I learned this during a 2023 trial with a forging supplier. The test pieces were perfect—great dimensions, clean finish. But when we ordered the first production batch of 5,000, they shipped it without proper edge protection. 40% of parts had handling damage. The trial never revealed that because they handled it carefully. The production run revealed their standard packing wasn't adequate for our spec.

That's why you test the whole process, not just the part.

Common Mistakes to Avoid

After years of doing this, here are the three mistakes I still watch out for:

1. Ignoring die maintenance costs. A die is not a one-time expense. Progressive dies need cleaning, sharpening, and occasional re-tooling after 50,000-100,000 hits. If the supplier doesn't include maintenance in their quote, ask. I've seen die maintenance add 10-15% to annual tooling costs.

2. Not asking about secondary operations. Stamping isn't always the final step. Deburring, heat treating, plating, or assembly may be needed. If a supplier doesn't offer these in-house, you're coordinating with another vendor. That's time, risk, and cost.

3. Focusing only on the big guys. I get why procurement teams favor large suppliers with established names. But sometimes a mid-sized supplier with specialized capability (like Brembo's focus on multi-process metal forming) offers better flexibility and responsiveness. Don't overlook them just because they're not a household name in automotive.
