I Cost My Company $87,000 Before Learning to Say "That's Not Our Lane"

Here's the opinion I keep defending at industry meetups: a supplier who tells you "this isn't what we do" is more trustworthy than one who says yes to everything. I know it sounds backwards. Let me show you the receipts.

For context: I quote and review orders at Brembo's metal forming division. Before you look at the name and assume brakes, let me clarify: our division makes automotive metal stampings, progressive dies, CNC-machined components, forgings, and aluminum extrusions. We don't make brake calipers. We don't remanufacture them. We don't make belts, sensors, or plastic housings. And I've learned to say that clearly, on purpose, in the first conversation with any new customer.

I've been handling B2B automotive component orders for nine years, and I've personally made and documented seven significant mistakes totaling roughly $87,000 in wasted budget. That's material scrapped, dies re-cut, schedules slipped, and my own credibility dented. Now I maintain the RFQ pre-check checklist our team uses to prevent others from repeating my errors, and most of it exists because I learned things the expensive way.

The $4,300 Harley Davidson Belt Drive Job

My worst failure happened in 2019. A customer asked us to quote a stamped inspection fixture for a Harley Davidson belt drive system. The drawing looked harmless. I quoted it as a standard progressive die job with a one-week lead time.

It was not a standard progressive die job.

The fixture needed a deep-formed aluminum contact surface with a radius our press setup couldn't hold consistently (in other words, the shape was outside the forming envelope we had actually verified). I confirmed the material thickness and never questioned the form radius. Parts cracked on the first trial. We ran it twice more, made the radius worse, and finally called the customer to admit we couldn't deliver. 27 pieces, $4,300, straight to scrap, plus a delay that annoyed them more than the invoice did.

That's when I learned the difference between "we can stamp this" and "we can make this part." The first is a process statement. The second is a capability promise. Promising beyond your process is how fixtures end up in the scrap bin.

What We Did With a Used Brembo Caliper Request

Three years later, the test came again. A restoration shop asked if we could "remanufacture" a set of used Brembo brake calipers for a classic car brake upgrade. They had picked us because our name is Brembo and we're a metal company. Easy assumption to make.

Here's the thing: we would not have figured it out.

Caliper remanufacturing requires aluminum casting, precision boring, seal and piston assembly, and pressure testing. Our capabilities are stamping, forging, extrusion, CNC machining, and die design. There is no overlap. The honest answer came with a referral to a certified commercial brake remanufacturer. Then we offered to make the one piece we genuinely do well: the steel mounting brackets for a retrofit kit with 4 piston Brembo brakes.

The brackets needed tight flatness, high-strength steel, and a progressive die we'd design and build in-house. That's exactly our lane. Result: a $9,000 order for brackets, delivered six weeks later. All because we said no to the part that wasn't ours.

When the Question Is Outside Your Expertise

The boundary lesson doesn't only apply to parts. It applies to the questions customers and friends throw at you, too.

A buddy called me last spring because his pickup had a persistent misfire. He'd already replaced the O2 sensor and the check engine light was still on. He'd typed "o2 sensor cause misfire" into a search engine and gotten the usual mix of confident wrong answers. He wanted my "expert" opinion.

Could a faulty O2 sensor cause a misfire? Sometimes, yes — a bad reading can push the engine computer into aggressive fuel trim changes that show up as a rough idle. But I'm a metal forming guy, not a powertrain diagnostician. My honest answer was: "I know enough to tell you it might, and I know that 'might' isn't good enough. You need someone with a real scan tool and training in engine diagnostics." I sent him to a local independent mechanic who owns both. My credibility didn't suffer for passing on that question. It went up.

People trust technicians who know their limits. Why would suppliers be any different?

A DIY Lesson at 10x Scale

The same principle showed up in my own garage last year. I decided to learn how to restore headlight lenses on my personal truck. I watched a tutorial, bought a $15 kit from the parts store, and followed the instructions exactly (this was back in 2023).

Two hours later, I had headlights that looked worse than when I started. Cloudier, more scratched, and coated in a film I couldn't remove. I eventually paid a body shop to fix what I'd botched.

The frustration wasn't the result. It was knowing the problem wasn't the kit — it was that I had applied a technique without understanding the boundary between a recoverable surface and a ruined one. Same as quoting a part outside your forming envelope. Same as answering a diagnostic question outside your scope. The scale is different, but the lesson is identical.

Claims Count. So We Substantiate Ours.

Per FTC advertising guidelines (ftc.gov), claims need to be truthful and substantiated. We treat that as a quoting principle, not just a legal rule. When we say Brembo's metal forming division handles multi-process metal forming — stamping, forging, aluminum extrusion, CNC — we show process capability data and sample parts. When a customer asks whether we do plastic injection molding, we say no. Not "not yet." Just no.

And no, saying no hasn't stopped the opportunities. In the 18 months after we formalized the "not our scope" process, we redirected 14 RFQs to other shops — plastic molders, die casters, belt manufacturers, brake reman specialists. None of those referrals turned into bad blood. Seven of those customers came back to us with a different part within the year.

Never expected that. The surprise wasn't that honesty feels good. The surprise was how many commercial buyers remember a straight answer and a useful referral more clearly than they remember a supplier who promised everything and shipped late.

But Aren't You Leaving Money on the Table?

I get asked this a lot, usually by people who've never eaten the cost of a failed order.

To be transparent: yes, we probably lose some revenue by declining work outside our expertise. A more aggressive quote might win a percentage of those jobs. But a failed "yes" costs more than the revenue it brings. Every bad order eats engineering hours, overtime, expedited freight, customer meetings, and reputation — the reputation we need for the jobs we're genuinely good at.

The most frustrating part of this job is that those costs don't show up on a P&L right away. You'd think a rejected part would teach everyone the same lesson. Instead, a new engineer shows up, sees the process capability list, and assumes every metal project is fair game. That's why the pre-check list exists. Four of its fourteen questions ask what we are not going to do.

What a Boundary-Aware Supplier Sounds Like

So here's my stance, unchanged after nine years and $87,000 of hard-won experience: professional expertise has boundaries, and a confident "that's not our core strength" is a competitive advantage.

We make automotive stamped parts, custom dies, CNC-machined components, forgings, and aluminum extrusions. We design tooling in-house and run the presses ourselves. We'll never back away from those jobs. And the work that genuinely belongs somewhere else? We'll tell you who to call.
