Small Orders Aren’t the Problem. My Own Arrogance Was.

I’ll say it plainly: turning away a small order because it’s small is a slow-motion business mistake. It doesn’t feel like one at the moment. It feels efficient. But I’ve watched the math, and the math says you’re wrong.

I’m a production manager who’s handled automotive metal stamping orders for 11 years. I’ve personally made—and documented—eight significant mistakes, totaling roughly $27,000 in wasted budget. Now I maintain our team’s pre-order checklist to prevent others from repeating my errors. This article is basically that checklist, but written in public.

Small Doesn’t Mean Unimportant

What most people don’t realize is that setup cost is fixed. A 50-piece run uses the same die, the same press setup, and the same first-article inspection as a 5,000-piece run. So the per-piece price has to be higher. That’s not arrogance; that’s arithmetic.

But here’s what I missed for years. Small orders are where you learn your own process. You’re forced to look at every dimension because there’s no production volume to hide behind. If you get a 50-piece order wrong, you don’t catch it during a long run. The customer catches it during assembly. That’s a great way to lose the follow-up order.

The first small order I ever took seriously was a bracket for someone’s Camaro SS Brembo calipers. They needed 80 pieces. My first instinct was to quote high and hope they’d go away. Instead, I sat down and actually looked at the drawing. It was a simple steel bracket—well, simple by our standards—with two bends and three holes. We stamped it, and that one little job taught me a setup shortcut we’ve reused on brake mounting brackets for four other vehicle platforms. The order barely covered our machine time. The knowledge did.

Actually, I should be honest: I almost didn’t quote that job. In 2018, I made the classic mistake of judging an order by invoice size. A customer asked for 25 stamped heat covers for a boat engine. I looked at the quantity, rolled my eyes internally, and quoted twice our normal rate. To my surprise, they accepted it. Then they ordered the same covers every two months for the next year. That was the moment I realized small orders can be recurring orders, not just one-offs.

Another cost that doesn’t show up on a P&L: the customer you never meet. In 2019, we turned down a 50-piece order because the material was an unusual aluminum extrusion that wasn’t in our standard inventory. It was the right call at the time; we didn’t have the tooling. But we also never followed up to ask what the parts were for. Eighteen months later, that same application was a monthly run for someone else. I can’t prove our decision caused it. But I can’t prove it didn’t.

Small Orders Expose Process Gaps

Another reason small orders got my attention: they expose gaps in your process.

I once approved a batch of 60 mounting plates without checking the specified material thickness. I knew I should get written confirmation on the material spec, but thought, “What are the odds?” The odds caught up when the customer’s engineer caught it before assembly. 60 parts, $650 in redo, one-week delay. Straight into the trash pile. That’s when I created our pre-check list. The list has caught 47 potential errors in the past 18 months. Some were small. At least three would’ve stopped a production line.

That mistake wasn’t about the size of the order. It was about my assumption that “small” equals “simple.” It doesn’t. If anything, small orders give you less room to absorb a mistake. You can’t split a 60-piece order across two runs and hope the customer doesn’t notice. You have to get it right the first time.

There’s also the uncomfortable situation where the numbers say one thing and your gut says another. A new customer sent a PO for a simple stamped plate—good margin, open machine time, everything looked clean on paper. But he wouldn’t sign the drawing. My gut said don’t start without the sign-off. I went with the spreadsheet anyway. The order came back with a revision we’d discussed but never confirmed. $2,100 down. The lesson wasn’t “don’t trust numbers.” It was “confirm the drawing before you cut metal.”

The Weird Questions Are Usually the Best Leads

Here’s something vendors won’t tell you: the customers who ask odd questions are often the ones who turn into real accounts. They’re not wasting your time. They’re trying to solve a problem, and if you help them solve it, they’ll remember you.

Notice what those questions have in common: they weren’t about price. The buyer asking about a catalytic converter wasn’t trying to nickel-and-dime us. He needed to identify a part. That’s the difference between a customer and a transaction. Most buyers focus on per-unit pricing and completely miss the engineering time, material certification, and delivery costs that can add 30–50% to the total. The question everyone asks is “what’s your best price?” The question they should ask is “what’s included in that price?”

But What About Your Production Schedule?

You might be thinking, “All right, but you can’t stop a 200-ton press for a 30-piece run.” True. That’s a legitimate concern. Our answer is a small-order lane: we batch low-volume jobs on specific days, use standard materials whenever possible, and quote a minimum that covers setup, inspection, and paperwork. It’s not about turning away small orders—it’s about making them work without disrupting the main flow.

Plus, some small orders punch above their weight in process knowledge. The first time we stamped aluminum extrusions was on a low-volume prototype order. The customer needed 75 parts, not 75,000. That order paid for the tooling modifications we now use on every aluminum job.

The key is to set a realistic minimum and make it clear. We tell a small customer exactly what they’re paying for: setup, material, and inspection. If the order still makes sense to them, great. If it doesn’t, they can ask us to help simplify the part. Sometimes they can, and that design change becomes the basis for a bigger order.

This is the part people get wrong. A small order isn’t a favor to the customer. It’s a leading indicator. If you treat it with respect, you get a shot at the follow-up order. And the follow-up order is often the one that covers the setup cost of the first one many times over.

Bottom Line

So I stand by my original claim. Small orders are not the problem. My own arrogance was—the assumption that 50 pieces can’t lead to 5,000, that a question about a catalytic converter is a waste of engineering time, that a “little” bracket won’t teach you anything. It all turned out to be wrong.

If you’ve ever been told your order is too small, you know the feeling. It’s not just about the parts. It’s being treated like your project doesn’t matter. I’m not going to promise that every small order will become big. But I can promise that a small customer who feels ignored will disappear, and a small customer who feels respected will tell other engineers.

I don’t say yes to every small order that comes in. I do evaluate them with the same care I’d give a 10,000-piece contract. And if a customer is asking questions about a Camaro SS Brembo caliper setup or a tractor fuel pump heat shield, I take the question seriously. That’s not charity. It’s a pipeline. Small doesn’t mean unimportant. It means undeveloped. Treat it that way, and the small order of today might be the big order of next year.
