Why I Stopped Believing in "One-Stop Shop" Suppliers (and Learned to Love Brembo)

Here's the thing nobody tells you about the "one-stop shop" pitch: it usually means they're great at one thing and mediocre at everything else. I learned this the hard way—over about $12,000 in wasted budget across two years, 2018 and 2019. Not a catastrophic number for a mid-sized buyer, but enough to make me rethink the strategy entirely.

Back then, I was handling sourcing for a tier-2 automotive supplier. Our catalog included stamped brackets, forged suspension links, CNC'd sensor housings—the usual mix. I'd find a vendor who claimed to do "all metal forming." They'd get the order. And then the pattern would repeat: the stamped parts would arrive looking sharp, the CNC parts would be borderline, and the forged parts would be a complete disaster. Every. Single. Time.

That pattern drove me to a conclusion that I now apply to every sourcing decision: specialists outperform generalists every time, especially in metal forming. It sounds obvious in hindsight. But at the time, the convenience of a single P.O. was seductive. It took me three rejections on a single forging order to finally admit the truth.

What "multi-process capability" actually means

I'm not saying multi-process vendors don't exist. Some do. Brembo, for example—they're primarily known for braking systems, but their metal forming division has legitimate depth in stamping, forging, and aluminum extrusion. They've got an in-house die shop, a full stamping plant, and progressive die capability. That's rare.

But here's the distinction that matters: having multiple processes under one roof is not the same as being excellent at all of them. Brembo's stamping operation is world-class because they've been doing it for decades. Their forging operation is world-class for the same reason. But most vendors who claim "we do stamping, forging, CNC, and extrusions" are really good at one or two and have subcontracted or half-baked the rest.

I once ordered a batch of forged suspension components from a vendor who had an impressive stamping portfolio. The sales guy walked me through their facility—rows of presses, gleaming CNC machines—and I felt confident. The parts arrived three weeks late (ugh), and every single piece had visible surface flaws. The issue was they'd outsourced the forging to a third shop and never inspected the incoming quality. On a $3,200 order, $2,100 went straight to rework. The other $1,100? The client ate the delay.

The real cost of "convenience"

That $2,100 was just the obvious cost. What I didn't calculate until later was the hidden cost: my credibility with the engineering team. After the third rejection in Q1 2024 (different vendor, same pattern), I created a pre-check list. Now, before any multi-process vendor gets approved, I verify their actual in-house capability for each process. If they subcontract any step, I ask for the subcontractor's quality record separately. If they get defensive, that's a red flag.

The most frustrating part of this whole experience: you'd think that written specifications would prevent these issues. But specs can't capture the nuance of process expertise. A forging die designed by someone who mostly does stamping dies will have subtle differences in draft angles and radii. A CNC programmer who's used to production runs of 500 parts will optimize differently than one who does 5,000. These differences compound into real quality gaps.

Why I now prefer specialists (and why you should too)

Granted, working with multiple specialists means more vendor qualification, more P.O.s, more coordination. It's a pain. But the trade-off is worth it for two reasons:

  1. Depth beats breadth. A specialist who only does progressive die stamping has seen every variation of that process. They know the failure modes. They have tooling solutions ready for edge cases. That depth translates directly into better first-pass yield and fewer surprises.
  2. Accountability is clearer. When something goes wrong with a multi-process vendor, you're never quite sure where the chain broke. Was it their stamping team? Their outsourced forging shop? Their QC? With a specialist, there's no finger-pointing. They own the problem entirely, which means they solve it faster.

Now, I'm not saying you should never use a multi-process vendor. Some are genuinely good. To be fair, Brembo's integrated model works because they've invested decades into each process independently. But those are exceptions, not the rule. For every Brembo, there are ten vendors who present themselves as "full-service" but deliver mixed results.

A quick reality check on pricing

Another thing I see buyers chase: the "bundled discount." The idea that buying stampings and forgings from the same vendor will save money. In theory, maybe. In practice, I've rarely seen it work out. I don't have statistics, but take this with a grain of salt: roughly speaking, the savings I've observed from bundling are in the 2-5% range. Meanwhile, the scrap rate on the non-core items is often 10-15% higher. The math rarely favors the bundle.

So, what do I actually recommend?

Responding to the pushback

I know what some of you are thinking: "But what about the convenience factor?" or "My current multi-process vendor has been fine for years." I get it. If your vendor is working, don't fix it. I'm not here to tell you to change everything. What I'm saying is: don't assume convenience equals value. And don't let a sales pitch about "multi-process capability" override your due diligence.

Another objection I hear: "Specialists are more expensive." Sometimes yes, sometimes no. In my experience, the total cost of ownership—including rejects, delays, and coordination overhead—often favors the specialist. That's not a universal truth, but it's a pattern I've observed across 200+ orders in the past five years.

The bottom line

Here's what I've settled on after all these mistakes: trust the specialists, verify the generalists. It's not a sexy strategy. It doesn't save you time upfront. But it saves you money, headaches, and credibility in the long run. I'd rather work with a supplier who says "we don't do forgings" and recommends someone who does, than one who says "we can do everything" and delivers mediocrity in all but one area.

The vendor who said "this isn't our strength—here's who does it better" earned my trust for everything else. That kind of honesty is rare. And it's worth more than any bundling discount.
